Gap 1: Language bridge (real, but solvable)
Most Indian engineers do not speak Japanese, and most Japanese enterprise stakeholders prefer to discuss requirements in Japanese. The standard solution is a bilingual bridge SE (Systems Engineer) — Japanese-speaking, based in India or Japan — sitting between the Japanese product owner and the Indian delivery team. One bridge SE typically supports 6–10 engineers. Some Indian firms recruit and train bridge SEs specifically for the Japan market.
Gap 2: Requirements-detail culture
Japanese enterprise specifications are typically far more detailed than Western equivalents. Indian teams work well with this — the culture matches Japan's preference for written, thorough documentation — but the team needs to be sized and priced with review-and-clarification cycles included. Do not underestimate the specification-review overhead on the first two months of a Japan-India engagement.
Timezone: 3.5-hour overlap
Japan is 3.5 hours ahead of India. A 10 AM Tokyo standup is 6:30 AM India — early. A 2 PM Tokyo review is 10:30 AM India — perfect. The productive Japan-India model has the Indian team working 12 PM–9 PM IST (3:30 PM–12:30 AM JST), which gives 4+ hours of live overlap during Tokyo working hours.
APPI (Act on the Protection of Personal Information) compliance
APPI (revised 2022) permits cross-border transfers of personal information with the data subject's consent or when the recipient country provides "equivalent" protection or when contractual safeguards ensure such protection. India engagements typically use the contractual-safeguards route: a DPA aligned to APPI, defined purposes, access controls, breach-notification procedures, and PPC-friendly documentation. Reputable Indian vendors handle this competently.

Working with a Japanese SIer as prime and India as sub
Many Japanese enterprises prefer to keep a Japanese SIer as the prime contractor and have the Indian partner subcontracted through them. This works well if the SIer has genuine India-management capability. Increasingly, direct Japan-India engagements are also common — especially where the Japanese client has a bilingual CIO or DX lead capable of managing the relationship directly.

Fully-loaded senior full-stack engineer: Tokyo in-house JPY 12M–18M per year, Indian offshore engineer JPY 6M–9M per year (including bridge-SE overhead). Cost saving on a 10-person team is typically JPY 60M–90M per year — a meaningful contribution to any DX budget.
Contract structure
MSA + SOW + DPA under Japanese law, or Singapore law with Japanese-language translations, is common. Insist on Japanese-entity IP assignment, defined bilingual reporting cadence, and named bridge SEs contractually attached to your engagement.
The 2026 recommendation
Japan-India engagements are more work upfront than any other geography-pair — and the payoff is the largest, because the domestic engineering labour constraint in Japan is more severe than anywhere else in the OECD. Set up the bridge-SE model correctly and the engagement compounds for years.
